Step one: track your DM data with 99% accuracy
This step is simple, yet most coaches skip it entirely. We run our CRM in Notion, and for a client like Cherro you can see every stage tracked in one place.
The metrics that actually matter are these four:
- The total amount of leads that step in
- Calls proposed
- Calendar sends
- Calls booked
From those four numbers we calculate the totals and the booking rate at each stage. We track plenty of other metrics too, and AI logs them for us automatically, but these four are the core. On top of them sits a KPI tracker that surfaces the trends and changes over time, so the funnel reports on itself and you can see where performance is shifting.
This matters more than coaches realize. I have gotten on calls and asked, "What do your numbers look like?" and heard, "We do not track numbers." So what are you basing your changes on? Feelings? Here are the specific fixes that move each stage:

- Call proposed to calendar send: Replace the long pitch text with a voice message. Leads hear your voice and feel like they are speaking with you directly, and a voice note carries more energy and is far easier to consume than a wall of text.
- Calendar send to call booked: Add natural urgency, something like, "Here is the calendar link, book a call. I am here with you for the next five minutes to make sure everything goes smoothly, then I have to jump on a call with my team." Then follow up after about 10 minutes of no response.
