An AI DM system for coaches is the full appointment-setting infrastructure that runs your Instagram DMs end to end: a qualifying DM script, a calendar form, post-booking nurturing, automated follow-ups, a software stack, and an AI setter that handles 80 to 90% of conversations. I've spent close to three years in the trenches studying the difference between coaches making $20,000 a month and coaches making $200,000 a month from their DMs. The system below is what closes that gap, and it can add a potential zero to your current revenue. In the video above, I build out every piece.
The 6 parts of an AI DM system
The whole system stacks in this order, and each part below maps to one of these:
- Offer details and pricing (the foundation everything is built on)
- The DM script (qualify the lead and propose the call)
- The calendar form (capture the booking)
- Post-booking nurturing (keep the lead warm to the call)
- Follow-ups (recover the leads who drop off)
- The software stack (run it all on autopilot)
Start with your offer details and pricing
The first thing to lock in is the offer details and pricing structure. That starts with who you are helping. Is it males, females, or both? And what problem are you solving?
If you're in the fitness niche, are you helping people with bodybuilding, fat loss, or both? If you're a bizop coach, are you helping beginners make their first money, advanced people scale, or both? Then settle whether you're selling low ticket or high ticket. Once you've gathered all of this and you're certain about it, you can build the full DM setting funnel on top of it: the DM script, the calendar form, and the post-booking nurturing.
The DM script that qualifies leads
The DM script grows trust and rapport with the lead while qualifying them at the same time. I've broken down the best DM script every online coach needs in its own video, written mainly for business-opportunity coaches, but fitness coaches will find value in it too.
The general criteria your script needs are:
- Their goals, what they're trying to achieve.
- Their obstacles, what's stopping them from reaching those goals.
- A soft financial qualifier.
What is a soft financial qualifier?
A soft financial qualifier is a natural mid-script question that reads their financial situation without asking how much money they have. As a fitness coach, you'd ask, "Oh, and by the way, what do you currently do for a living? Does it keep you stressed all day?" The lead thinks you're checking whether stress is affecting their fitness. But a reply like "money is stressing me, I don't have enough" versus "work is stressing me" tells you which side of the price point they're likely on.
That's why it's called soft. You don't know exactly how much they can invest into your low ticket or high ticket, but you have a strong read on it. For a bizop niche like trading, you can ask how much money they'd need to go full-time if they already have a job. There are countless ways to frame it, and having it in place saves a lot of time and energy before you spend a call slot.
Permission to pitch and proposing the call
Permission to pitch is optional. Once leads state their goals and obstacles, you can ask, "Hey, are you open to advice?" If they say yes, you propose the call, handle any objections, and send the calendar link.
Then comes the part a lot of coaches miss: post-booking rapport. Confirm they have the Zoom link, that they're ready, that you have the correct phone number, and ask, "Hey, how are you feeling?" In a fitness niche with women, those small touches matter. They show the call isn't just booked. The lead feels that you care.
When I say script, you should still be able to handle the cases where leads deviate from it. Handle the objection, then bring them back to the structure and hold the authority frame.
The calendar form
Once the script is set, you know what to ask in the calendar form. The basics are name, email, and phone number.
If you don't self-qualify them in the script, you can add a qualification question like "How much are you able to invest?" That might lower the percentage of leads who finish the form or book, which is exactly why you split test it and weigh the conversion-rate drops against the gains.
Post-booking nurturing
Post-booking nurturing is the SMS messages, emails, and everything else you send before the call actually happens. You need your offer and pricing dialed in to build it properly. For the framework, six touch points is the sweet spot we found after running this for a dozen different coaches.
How should DM follow-ups be structured?
Once the funnel is built, hook up the follow-ups. You need the finished DM script first, because leads naturally drop off as the script progresses, and each stage needs its own sequence to win them back. Done right, follow-ups recover a high percentage of leads who would otherwise stall, and that is enough to turn a quiet pipeline into booked calls.
Here is how we structure them. After 24 hours of no response, the lead gets the first follow-up. Another 24 hours of silence triggers the second, then the third. Each one is customized to the part of the script the lead went quiet on, and that specificity is what lifts conversions.
To double-click on it, after we send the calendar link, the sequence runs like this:
- Follow-up one, with a video: "Hey, we're able to schedule a time, my spots are filling up," and so on.
- Follow-up two, after 24 hours of no response: "Hey [name], we're able to take a minute to schedule the call. Just want to make sure you get a chance at this opportunity to achieve your goal." That goal might be to make money, quit their job, or lose weight.
- Follow-up three, after another 24 hours: "Hello, here to remind you that you still have a few slots in the calendar. Hope you can schedule a call."
Each part of the framework has its own unique sequence. We also send personalized automated follow-ups across a 7-day window through ManyChat. It's fully legal and fully compliant, and it never burns the setter's or the AI's time on manual messaging. For the exact timing and messages, see our DM follow-up automation breakdown.
The software stack that runs it
To run the system at the highest efficiency and accuracy, the stack matters:
- ManyChat. Most of you know it. We use it to handle the inbox and build the automations we need.
- Notion. We connect it to ManyChat for a KPI tracker, a CRM that tracks everything, and a human x AI end of day report.
- N8N. All of the data is automated here. The human setter does no manual data entry.
- Slack. Our main communications channel.
The engine behind all of it is the AI setter. It manages 80 to 90% of the conversations and SOPs and does the appointment setting for us, at the same quality as human setters and even better with a better framework and more training. We've implemented it on a dozen accounts. You can see how it performs day to day in our AI DM automation overview, and the broader funnel it plugs into in AI appointment setting for coaches.
The human x AI end of day report
To double down on tracking, here's what the report captures:
- The date of the report and the page, if a coach runs multiple pages.
- What areas the AI should improve in, filled out by the human.
- Total inbound leads, plus links for human inbound leads.
- Human takeovers, the leads the AI doesn't take over.
- How many leads the AI drops off to comments, and the AI-activated follow-ups.
- Calls proposed, calendar links sent, booked calls, calls rescheduled, cancelled, and scheduled for the day.
- Calls taken, calls closed, new revenue, new cash, and new cash recurring.
- Hours worked, and what the setter can do better tomorrow.
These are the main numbers we track to see the full efficiency and conversion of the funnel, and the human performance alongside the AI. A booked-call section logs every booking and its status. It's all automated. The AI setter not only tracks the data but also runs the entire conversation in ManyChat. You can call this the future of appointment setting.
Slack channels
The main channels we use are:
- Setter reports, to review every report and tag anything we want to inquire about and improve.
- Quality control, for QCing the human and server performance and fixing what breaks.
- Calls booked and human takeover, for the human setter.
We also run strategy on there. With this stack in place, you get the most efficient DM appointment setting system, with the best conversion rates and the most accurate data tracking. Our motto is install it once and run it forever. That's the power of AI that keeps improving and evolving.
A letter to the coach who's ready to scale
I want to end with something special. If you don't know who this guy is, his name is John D. Rockefeller. I've read the book of his letters to his son, and it's really interesting. He was the richest man in the early 20th century, and the wisdom in those letters stuck with me. So I figured, why not write one for you, the viewer, from my time in the appointment setting space.
Dear coach who's ready to scale, by the time you finish reading this, AI just sent more than a hundred messages across all of my clients' accounts with a booking rate above 12%, while your DM setters are thinking about what time their shift ends. So look, you have two choices. Option one is to keep micromanaging your current setters, overpay them, and hope their grandma doesn't get sick. Option two is to let my team of experts and AI handle your DMs while you focus on bringing us more leads and more closers to take on the influx of booked calls you're going to get with the infrastructure we install for you.
If you want that extra zero on your revenue, and I mean a real zero, here's what you do. Book a call. We'll install this entire system for you with a guaranteed higher booking rate than you already have. And yes, an AI will probably respond to your inquiry. Don't worry, it's trained not to book you if you're broke. Yours, the DM setting mentor, Liam. PS, your competition is probably watching this video too. Just saying.
Hope you found value in it, and hope the letter landed too. Have a great rest of your day. Cheers.
